Why Are My Bike Gears Slipping? Common Fixes

A gear that skips just as you push hard up Beachy Head, pull away from a junction or accelerate on an e-bike is more than irritating. It can throw your balance and leave you wary of putting power through the pedals. If you are asking, “why are my bike gears slipping?”, the answer is usually found in the chain, cassette, gear adjustment or the parts that connect them - but the exact symptom matters.

A chain that jumps across the sprockets under pressure needs a different repair from gears that hesitate to change, or pedals that suddenly spin without driving the rear wheel. A quick inspection can narrow it down. Avoid repeatedly forcing the pedals when the chain is skipping, particularly on a climb, as that can accelerate wear and increase the chance of a fall.

First, identify what “slipping” feels like

Many riders describe several faults as slipping. The most common is chain skip: the chain rides on a rear sprocket, then suddenly snaps forward to the next tooth when you apply force. It often happens in one or two favourite gears rather than across the whole cassette.

Poor indexing feels different. You press the shifter, but the chain chatters, sits between gears or takes time to move onto the selected sprocket. It may shift acceptably in one direction but not the other.

If the pedals turn freely but the chain and cassette remain still, the likely issue is inside the rear hub’s freehub mechanism. That is less common, but it requires prompt attention. Stop riding if the drive fails unpredictably.

On an e-bike, the extra torque from the motor can make an existing drivetrain problem show itself sooner. It does not automatically mean the motor is at fault. In most cases, the conventional chain, cassette and derailleur still deserve inspection first.

Why are my bike gears slipping under load?

A worn chain and cassette are the usual culprits

Chains do not literally stretch, but the pins and rollers wear, increasing the distance between each link. That worn chain no longer meshes cleanly with the teeth on the cassette. Over time, the teeth wear to match the elongated chain. Fit a new chain to a badly worn cassette and it may skip immediately because the new chain cannot sit properly on those worn teeth.

Look for cassette teeth that appear hooked, pointed or uneven, especially on the sprockets you use most. Commuters commonly wear out the middle gears first, while riders who regularly tackle steep hills may notice skipping on the larger sprockets. A chain-checking gauge gives a reliable answer, but a workshop can measure the complete drivetrain and advise whether a chain alone is enough or whether the cassette and chainrings should be replaced together.

There is a cost trade-off here. Replacing a chain at sensible intervals is far cheaper than waiting until it damages the cassette and chainrings. For e-bikes, where motor assistance places more load through the drivetrain, regular chain measurement is particularly worthwhile.

The derailleur is not adjusted correctly

A rear derailleur must line up precisely beneath each cassette sprocket. The gear cable gradually beds in, and cable housing can collect moisture or dirt. A small change in tension can leave the chain slightly out of line, causing clicking, reluctant shifts or a chain that hunts between gears.

If the chain struggles to move to a larger sprocket, it often needs a little more cable tension. If it hesitates to move to a smaller sprocket, tension may be too high. The barrel adjuster makes very small changes, normally in quarter-turns. Make one adjustment, turn the pedals and test every gear before changing anything else.

Do not use the adjuster to compensate for a bent derailleur hanger or worn parts. It may improve one gear while making several others worse. Modern 10, 11 and 12-speed systems are especially sensitive to alignment.

A bent derailleur hanger has put the gears out of line

The derailleur hanger is the replaceable piece of metal that attaches the rear derailleur to the frame. It is designed to bend or break in a knock, helping protect the frame and derailleur. Leaning the bike against the derailleur side, a minor fall, transporting it carelessly or catching the mechanism can all bend it slightly.

Even a hanger that looks straight can be out by enough to cause poor shifting. Symptoms are inconsistent: one end of the cassette may shift well while the other refuses to settle. Correct diagnosis requires a hanger alignment tool, not guesswork by eye. Attempting to bend it back by hand can crack it or leave it misaligned.

Dirty, corroded or damaged cables create slow shifts

On cable-operated gears, the shifter must pull and release the inner cable smoothly. Frayed cable strands, corrosion and split outer housing add friction. The result is often a delayed downshift, where the derailleur spring cannot pull the cable back freely.

A light clean and suitable chain lubricant may improve a dirty drivetrain, but lubricant will not fix a rusty cable or a crushed section of housing. Replacing cables and outer casing is routine work and can transform the feel of an otherwise sound gear system.

The chain may be stiff, damaged or incorrectly fitted

A stiff chain link can make the chain jump as it passes through the rear derailleur jockey wheels or over the cassette. Dirt and old lubricant are frequent causes, though a damaged link, a poorly fitted connecting link or an incorrectly sized chain can also be responsible.

With the bike supported, slowly turn the pedals backwards and watch the chain pass through the derailleur. A stiff link often flicks or resists bending as it reaches a jockey wheel. Do not attempt to split and rejoin modern chains without the correct joining pin or quick link specified for that system.

Checks you can make before booking a repair

Start by checking that the rear wheel is fully seated in the frame or fork and that the quick-release, through-axle or wheel nuts are secure. A wheel sitting slightly crooked changes the cassette’s position relative to the derailleur and can mimic a serious indexing fault.

Next, clean the chain, cassette and jockey wheels with a suitable drivetrain cleaner, dry them, then apply a modest amount of chain lubricant. Wipe away excess. A black, oily chain attracts grit, and grit acts like grinding paste on the moving parts.

Run through the gears on a workstand if you have one, or carefully while the rear wheel is off the ground. Listen for regular clicking and note exactly which sprockets are affected. Test under gentle riding load afterwards. Avoid trying to tune gears while riding in traffic or on a steep hill.

It also helps to note when the fault occurs. Skipping only when you push hard points towards worn chain and cassette teeth. Poor changes across most gears, particularly after a knock, suggest alignment or cable issues. A sudden loss of drive with no chain movement points towards the freehub.

When should a slipping drivetrain go to the workshop?

Book the bike in if the chain jumps under load, the derailleur looks bent, the chain has come off towards the wheel, or adjustment does not produce clean shifting across the cassette. A chain entering the spokes can damage the wheel, hanger and frame, so do not keep testing it.

A professional service will normally check chain wear, cassette and chainring condition, cable friction, derailleur alignment, limit screws, indexing and wheel security as a system. That matters because replacing only the most obvious part can be a false economy. For example, a new cable cannot cure a worn cassette, and a new chain may skip on teeth that have already worn to the old one.

For e-bikes, it is also sensible to have the drivetrain assessed early if gears slip during assisted climbing. Shift down before applying maximum power, ease off pedal pressure briefly as you change, and use the correct chain and sprockets for the system. Bosch, Shimano, Yamaha and other e-bike drivetrains can have specific component requirements, so compatibility should never be assumed from appearance alone.

Can I keep riding while my gears are slipping?

If the bike only has a faint click but changes gear reliably, a short, gentle ride to arrange servicing is usually reasonable. Reduce pressure through the pedals when shifting and avoid hard climbs or sprinting. Do not ignore it for weeks: minor adjustment issues can turn into accelerated drivetrain wear.

If the chain skips suddenly, drops off repeatedly, catches near the spokes or the pedals freewheel without warning, stop riding until it has been checked. The risk is not just further damage. A sudden loss of resistance when standing on the pedals can put you on the road very quickly.

A clean, correctly adjusted and unworn drivetrain should change gear decisively and stay there, even when the ride gets demanding.
